Hybrid retros that remote teammates actually finish

Hybrid retros fail when the room forgets the camera line is also a participation line. We start by assigning paired speaking slots so remote voices hit the record at predictable beats.
We limit simultaneous sticky note storms. Instead we alternate: two minutes silent capture, then round-robin reads with a hard stop. It feels slower at first, but completion rates jump because everyone hears every item once.
We end with a visible action stack ranked by impact, not by who spoke loudest. That stack is photographed and dropped into the shared activity log the team already uses.
None of this requires exotic tooling—just disciplined facilitation and a willingness to cut agenda items that are really status updates in disguise.
